Square Enix plans to automate 70% of quality assurance and debugging in game development by the end of 2027, a bold move unveiled alongside a broad restructuring of its Western publishing operations. The initiative is part of the company’s medium-term business plan, titled “Square Enix Reboots and Awakens,” which aims to streamline production, cut rising costs, and address recent performance challenges, including disappointing sales for certain titles such as Final Fantasy XIV.
To accelerate this shift, Square Enix is collaborating with the Matsuo-Iwasawa Laboratory at the University of Tokyo, bringing together academic researchers and in-house engineers. The goal is to build systems that can automatically generate test scenarios, simulate player behavior at scale, and pinpoint bugs and edge cases faster than traditional manual testing. While modern engines already offer automated testing tools, the company appears intent on pushing significantly further to reduce time and expense across massive franchises like Final Fantasy and Dragon Quest.
The stated target is clear: “To automate 70% of QA and debugging tasks in game development by the end of 2027.” If successful, this could shorten development cycles, improve launch stability, and minimize costly post-release fixes. It could also help ease budget pressures in an era when AAA development has grown more expensive due to licensing, labor, and ever-higher content expectations.
The timing, however, is contentious. On the same day the automation push was highlighted, more than 100 positions were cut across the UK, U.S., and Europe as part of what the company called a fundamental restructuring of its overseas publishing arm. Although no direct link was made between the layoffs and the AI initiative, speculation persists that a significant portion of traditional testing roles could be affected as automation scales up. The risk is not only reduced headcount but potential damage to morale and the loss of institutional knowledge that can be difficult to replace.
Square Enix’s strategy aligns with broader industry momentum. A survey conducted in September 2025 by CESA found that 51% of responding companies were already using generative AI for artwork, story concepts, and coding, and 31% were leveraging AI to help build game engines. In that context, Square Enix’s push looks less like an outlier and more like a high-stakes attempt to get ahead of the curve.
Despite the cost-cutting focus, the company’s near-term financials are not bleak; recent performance has been buoyed in part by Dragon Quest III HD-2D Remake. That makes the automation target feel more like a strategic bet on long-term competitiveness than a short-term lifeline.
There is real upside if the plan works. More automated QA could mean faster patches, cleaner day-one builds, and more predictable schedules—benefits that resonate with players and partners alike. There is also real risk. Over-reliance on automation could miss the nuance and intuition of experienced testers, and a misstep could slow development rather than speed it up.
All eyes now turn to how quickly Square Enix can prototype, deploy, and scale these systems between now and 2027. If the company strikes the right balance between AI-driven efficiency and human expertise, it could redefine how large-scale RPGs are built and polished. If not, the cost of rebuilding teams and trust may outweigh the savings.
